As supply chains absorb more digital tools, broader responsibilities, and ongoing talent churn, leadership pipelines are struggling to keep up. A new Gartner study highlights how outdated development programs are exposing operational risks that companies can no longer overlook.
Turnover and Role Expansion Intensify Leadership Pressures
More than half of supply chain leaders say turnover has moderately to severely disrupted their organization’s ability to operate over the past three years, according to a new Gartner survey. The turbulence comes as teams face escalating demands, ranging from AI integration to cross-functional network coordination, yet many organizations continue to rely on a narrow bench of high-performing individuals rather than cultivating broader leadership capacity.
Gartner’s findings point to a performance imbalance: only 22% of leaders demonstrate “collectively motivated” behaviors associated with stronger enterprise outcomes, while most still operate as individual performers. That mindset is increasingly misaligned with the collaborative realities of modern supply chains, where commercial planning, logistics execution, procurement, and customer operations must synchronize in real time.
Analysts note that the leadership burden has expanded significantly. Fifty-nine percent of respondents report roles that require a wide portfolio of competencies—from data literacy and scenario modeling to cross-regional stakeholder management. Recent data shows that organizations accelerating AI and automation projects are widening these expectations even further, pushing future leaders to develop comfort with algorithmic decision support and digitally enabled workflows.
Legacy Development Programs Are Falling Behind
Even as leadership demands grow, development pathways are struggling to keep up. Fewer than half of supply chain leadership development programs earn a rating of “effective,” signaling a mismatch between training content and the rapidly changing operational environment. Development tracks built around linear career paths or traditional functional silos no longer reflect the fluid roles emerging in digitally transformed networks.
Gartner also highlights troubling sentiment around career progression. Only 31% of leaders believe work-life balance is realistically part of the journey to senior roles, and fewer than 40% view promotion processes as transparent. These perceptions risk widening attrition at a time when experienced talent is already in short supply. According to trade reports, several large manufacturers and logistics providers have recently cited leadership gaps, not frontline labor shortages, as a top constraint on modernization efforts.
The shift away from “superstar dependency,” as Gartner describes it, requires CSCOs to redesign roles and intentionally cultivate leaders capable of elevating team-level performance. That includes embedding collaborative behaviors into assessments, expanding rotational opportunities across supply planning and fulfillment, and integrating AI literacy into standard capability models rather than treating it as optional.
A Shift Toward Leadership Systems, Not Leadership Stars
One emerging trend worth watching is how organizations are beginning to distribute decision rights across teams rather than concentrating them in a few senior roles. Research from Gartner and others shows that high-performing supply chains increasingly rely on structured decision frameworks, built around data, orchestration tools, and shared accountability, to reduce single-point leadership risk. As AI and automation continue to take over routine judgment calls, companies that invest in these systems may find they can grow leaders more sustainably, with less dependency on individual tenure and more emphasis on institutional capability. This shift could quietly reshape how succession, development, and performance are managed in the decade ahead.
